The Backstory: Why I Was Even Looking at Printers
Back in March 2023, our production manager walked into my office with a folder of samples. We were a 40-person decorated apparel shop, mostly contract screen printing, and the owner wanted to add on-demand digital printing without building a whole new department. I've managed equipment procurement and service contracts for us for six years — around $180,000 a year in equipment and maintenance, give or take — so that folder eventually landed on my desk as a budget question.
We tried two paths at once. One was a Kornit digital printer, the kind of industrial DTG system used by larger garment decorators. The Kornit reps walked us through the Breeze and Atlas models. Both looked serious. The other was a DTF setup from a smaller vendor. The difference in sticker price was massive. The Kornit quote was $89,000. The DTF quote was $18,400. I'll admit I was tempted by the second one.
The Temptation of the Cheap DTF Route
The DTF printer Procolored had just released was even cheaper than I expected. The rep showed me sample shirts, and they looked good. I assumed that "similar output" meant similar production cost. I didn't verify. That was my first mistake.
We ran a three-week trial. If you've ever watched a machine sit idle because the white ink separated overnight, you know the feeling. We burned through a ton of film, powder, and test shirts in a DTF printer troubleshooting marathon. It wasn't one crash. It was a series of small issues: the film would jam, the powder wouldn't coat evenly, the color shifted between runs, and every "quick fix" created a new problem. The vendor threw in setup at no charge, but installation and training still cost us $1,100.
I'm not saying DTF is bad. A shop down the road runs a Procolored DTF printer five days a week and does great work. But they have a dedicated operator and a process that's dialed in. We didn't. The DTF route required more labor and a lot more process discipline than our screen print team had.
The Inkjet vs Laser Question That Reframed Everything
About a week into the trial, my boss asked me the same question customers ask us all the time: "whats better inkjet or laser printer?"
For office documents, laser wins on speed and cost per page. For fabric, inkjet is the only realistic option. But the real lesson wasn't about toner vs ink. It was about comparing the right things. The DTF trial was also inkjet-based. The Kornit DTG printer is inkjet. Nobody is laying down toner on a T-shirt. So the useful question wasn't "inkjet or laser." It was "which inkjet workflow costs less per wearable shirt over three years?"
The Total Cost Reality Check
After comparing quotes from eight vendors over three months, I built the spreadsheet I should have built before the trial. Total cost of ownership (i.e., not just the sticker price but everything that touches it) completely changed the picture.
- Consumables: film, powder, pre-treatment, ink
- Labor: operator salary, calibration, reprints
- Waste: test shirts, rejected jobs, spoilage
- Maintenance: scheduled and emergency service
- Downtime: the cost of a machine sitting dead while orders wait
At our volume — about 500 shirts a week — the DTF consumables added up to roughly $1.80 per shirt after film, powder, and ink. The Kornit digital printer consumables were around $0.45 per shirt. That difference alone was worth $35,000 a year. Add in labor and wasted test prints, and the "cheap" DTF route was not cheap at all. The $70,600 price gap between the two quotes paid for itself in about two years. Actually, less, because we were counting rework time.
The Color Test That Made the Decision Easier
Our clients expect brand colors. Industry standard color tolerance is Delta E < 2 for brand-critical colors, per Pantone Color Matching System guidelines. We sent a swatch of Pantone 286 C — the corporate blue one client uses everywhere — through both systems.
The Kornit DTG printer held Delta E below 2 across a 50-shirt run. The DTF setup drifted past Delta E 4 by the fifteenth shirt. To a trained eye, that's obvious. To that client, it would have been a whole rejected order. And the rework would have wiped out any savings from the lower quote.
What We Decided and What I'd Do Differently
In Q2 2024, we signed the purchase agreement for the Kornit DTG printer. It hurt to spend that much at once. But I still kick myself for not getting the DTF vendor's consumables pricing in writing. If I had, we'd have had a stronger case when the "good deal" started costing more. I also regret not using a standardized quote comparison sheet from the start. We changed our procurement policy after that. Every equipment contract now has to include itemized supplies and a cap on price increases.
Since then, we've run maybe 500 orders through the machine. Maybe 480, I'd have to check the system. Downtime isn't zero — no machine is — but it's predictable. Support answers. We can plan around it. The color matches the approved proof, and our reprint rate is way down.
The Lesson I Keep Repeating
First, never assume "same specifications" means identical results across vendors. I did, and it cost us two months of detours. Second, the answer to "whats better inkjet or laser printer" is always "for what?" Put the question in your actual workflow. Third, build the TCO model before you sign anything. Include the supplies, the labor, the waste, and one unplanned service call. If the cheap option still wins after that, fine. Pick it with your eyes open.
The Kornit digital printer cost more upfront. For our volume and process, it also cost less to own. That's the difference between a price tag and a budget. As of January 2025, our maintenance renewal came in at the cap we negotiated — 4% increase, no surprises. That's the kind of cost I can plan around.
